The sonic difference achieved via tube swap is nano compared to the pedal and speaker. You are chasing your tail swapping tubes. Get a used Fulltone OCD or Fulltone for $100 or a Bad Monkey for $30. BUT, you will never get a quality overdrive sound from the HRDx w/o a pedal. The Celestion will do better with overdrive. I gather from your displeasure at having to play softly that you like an overdriven sound (don't we all from time to time?). Find what you want, right out of the box, no modding needed.

If you really want all that tone though, and want greater versatility at lower volumes, and without pedals, start taking your guitar with you and start shopping. Good Power tubes, Biased slightly hot, GOOD preamp tubes (to taste) and put your appropriate magic boxes in front of it. Basically, they are a good clean platform with 6L6s. Not sure if changing preamp tubes to lower preamp gain ones AND using the THD Yellow Jackets would be a good idea though The clean channel still sounds great.Д«TWhen you replaced the preamp tubes with JJs, did you stick to 12AX7's in V1, V2 and V3 or did you mix them with other types, like 12AT7 or 12AY7's, for example?ДЎ2AY7 for V1 and V3 preamps (leave 12AX7 in V2).AND changed the power tubes to THD Yellow Jackets to take the amp into Fender/Vox AC15 hybrid territory, I could possibly ditch the Air Brake (very good product though it is) or at the very least not have to attenuate so aggressively when playing at home. That was the icing on the cake, now my amp has a great crunch and lead sound.

However, and this statement will cause much debate, the biggest audible change I did to my amp to get a better drive sound, was to change the plate load resistors from stock to Carbon Composition. But on mine, I usually play at 4 at gigs. On stock it doesn't get much louder after 3. I also changed the master volume on mine to have more control over the volume. It can handle 60 watts so turning up to 12 is no problem. One of the first ones I did, after changing the tubes to JJ's, was to change the speaker to a Vintage 30.ДЇar better than the stock.

I have done several mods on my Hot Rod Deluxe. I've read on Justin Holton's excellent HRDx website that the majority of people who change the speaker apparently end up putting the stock Eminence Legend 125 back in! I personally think the HRDx amp is great value, and looks really cool but it's really freakin' loud!!!Д®ven when I am attenuating using the excellent Dr Z Air Brake (which is pretty much all of the time) it's a very loud amp and I rarely turn up past 2 at home. That is NOT the result I was looking for with the HRDx! It's already one hell of a loud amp. Is anyone able to crank a HRDx past 2 without breaking windows?ДЄs it happens I was actually talking to an amp tech the other day, who claimed that the Vintage 30 will make the HRDx seem even louder than the stock Eminence speaker as it's more efficient. I ditched the amp but I'm saving the Blue Dog because I know that thing will sound badass in another amp someday.Thanks for the comments. Later I put in a Weber AlNiCo Blue Dog which gave it just a hint of Vox flavor, but was a little dark, and the HRDx is a little dark on its own already. You might try a Jensen P12N and see how that sounds. I had an Eminence copy of the old Jensen P12 (called 12ALP) in mine that sounded great up to 3 or 4, but I was afraid to crank it up past that since it was only rated at 20 watts. I've heard the Vintage 30 in and HRDx and thought it sounded decent, but wasn't able to crank it up past 2 or so.
